Large-Scale Operations Optimization and Revamp
Challenge
- A large-scale distribution operation was experiencing significant performance variation across core warehouse processes. Order-picking accuracy and productivity were below the required operating standard, while labor represented a substantial portion of operating expense. The operation also handled regulated inventory, making inventory accuracy, process compliance, and loss prevention particularly important.
The broader challenge was not simply improving individual employee performance. The operation needed more reliable processes, measurable performance standards, stronger accountability, and better visibility into the causes of operational variation.
Approach
We approached the operation as a systems problem rather than a personnel problem. We analyzed workflow, labor utilization, production requirements, inventory movement, equipment constraints, performance data, and management practices to identify where process failures were occurring and why.
Key areas of intervention included:
• Process Engineering: Identified bottlenecks and unnecessary movement within warehouse workflows and redesigned processes around throughput, accuracy, and repeatability.
• Performance Management: Established measurable operating expectations for speed, accuracy, and productivity and used performance data to identify process and execution gaps.
• Workforce Optimization: Evaluated labor deployment against workload and operational requirements, identifying opportunities to improve productivity without simply increasing staffing.
• Inventory & Loss Control: Strengthened inventory controls and investigated discrepancies through process analysis, transaction review, and operational surveillance.
• Operational Risk & Compliance: Managed processes involving regulated products and worked with appropriate compliance and regulatory stakeholders to maintain required controls.
• Equipment & Capital Analysis: Evaluated proposed equipment investments against alternative process and engineering solutions, separating genuine capacity requirements from problems that could be addressed through targeted improvements.
• Supply Chain & Logistics: Worked across receiving, inventory, production, order fulfillment, transportation, and store-level distribution to identify downstream effects of operational decisions.
• Management Systems: Used KPI reporting and operational review to create greater visibility into performance and establish a more consistent management approach.
